Segment your text list for BFCM

Last updated: October 23, 2026

Why segments matter during peak week

Every subscriber isn't shopping for the same reason. Some are hunting for the best deal, some are buying gifts for someone else, some already bought and don't need another push. Sending the same text to everyone means your best customers get a message written for strangers, and your least engaged subscribers get enough texts to opt out.

Four things drive a holiday purchase: budget, convenience, motivation, and urgency. Good segments let you match the message to whichever one applies.

The rule for every text segment

Every segment you send to during BFCM should require two things: SMS consent, and recent engagement. For text, engagement means a click or a purchase, since opens aren't tracked. Anyone who hasn't clicked or bought in 90 days should only get your biggest sends, if that.

Segments to build before November

VIPs. Customers with multiple orders or above-average spend. Give them early access and your best offer before the public sale. They're also the least likely to opt out, so they can handle more texts.

Engaged subscribers. Clicked or purchased in the last 90 days. Your default audience for most peak week sends.

Deal hunters. Subscribers who only buy when there's a discount. They respond to the biggest number and the clearest deadline. Don't waste your teaser sends on them; hit them when the sale is live.

Gift shoppers. People who bought for someone else last year, or who aren't your usual customer profile. They want bundles, gift sets, and shipping cutoff reminders more than percentage discounts.

Last-minute shoppers. Bought in the final days of last year's sale or close to shipping cutoffs. Save your urgency sends for them: "sale ends tonight," "order by Sunday for Christmas delivery."

Window shoppers. Clicked but never bought. Social proof, a single review line, or a free-shipping hook works better than a bigger discount.

Recent buyers. Purchased in the last 7 days. Exclude them from sale sends so they don't feel like they missed the deal, or send them a targeted "add to your order" message instead.

Last-chance clickers. Anyone who clicked a sale text but hasn't bought. Build this fresh on Cyber Monday afternoon and send them one final message before the sale closes. This is usually the highest revenue per message of the whole week.

Check the counts

Before peak week, look at how many subscribers are in each segment. If VIPs are 40% of your list, your threshold is too low. If engaged subscribers are under half your list, that's a sign your regular sends have been too infrequent, and a good reason to increase cadence through October.

Keep it simple on the day

You don't need all eight segments on Black Friday. Most brands do well with three: VIPs early, engaged subscribers for the main sends, and last-chance clickers at the end. Add the others only if you have a different message for them.
